Sleepwear Size and Color Assortment Matrix
Plan pajama sets and separate pieces with consistent size pairing, quantity units, material references and pack contents.
01
Define sets before adding quantities
State whether the order is for complete sets or separate garments. Give the top and bottom their own component references even when they share a set code. Record which sizes pair together. If a retailer sells separates, create separate order rows and identifiers rather than treating the components as an invisible set.
02
Make the size and color breakdown explicit
Use one row per style, color and set-size combination. Add destination, season and material reference when those change the order. Keep the unit in a dedicated column: sets, garments or retail packs. A color total without a size allocation is not enough to plan the assortment. Mark draft quantities so they cannot be mistaken for a released purchase order.
03
Check both commercial and physical totals
The fictitious PJ01 example totals 5,000 complete sets: 1,000 S/S, 2,000 M/M and 2,000 L/L. Because each set has two garments, it represents 10,000 garments. The additional 2,000 robes are individual garments, not sets. Keep these counts distinct when comparing quotes, samples and carton capacity.
04
Connect the matrix to packing approval
For each selling unit, define its component contents, artwork version and assigned item code. A top-size change can require a revised pack description even when the fabric remains unchanged. Reconcile the matrix, quote and packing instruction before release. Ask DALI to review the proposed order structure; example quantities do not establish a minimum order or confirm material availability.
Common mistakes to avoid
- Multiplying set quantities again when the quote already uses garments.
- Pairing different component sizes without documenting the pairing.
- Updating the assortment but not its packing instruction.

Frequently asked
Buyer questions
01How should mixed-size pajama sets be recorded?
Identify both component sizes in each row and link them to their own measurement references.
02Can the first matrix contain estimates?
Yes. Label them as estimates and replace them with the agreed order quantities before commercial release.
From preparation to development
Discuss the questions that remain open.
Use the guide to organize the information you have, then discuss your product and estimated bulk requirement with DALI. A complete worksheet or technical pack is not required for the first conversation.
